The old roof comes off first. Tear-off exposes the wood deck underneath, and that's the moment your roof tells the truth: your project manager inspects the decking and photographs any soft or rotted boards before a single new piece goes down. If replacement wood is needed, you see the photos and approve it. No surprise line items after the fact.
Then the roof goes back on in order. Synthetic underlayment lays down first, with a waterproof membrane in the valleys and around every penetration, so your home is protected before the final surface is on.
