How hail actually damages a commercial low-slope roof
Here's the part most property managers don't get told after a storm: hail does not damage every commercial system the same way, and a mark that looks alarming on one roof can be cosmetic on another. Before you can decide what a hailstorm actually cost your building, someone has to read the damage system by system, the first step in any commercial storm damage roofing response.
- TPO and PVC single-ply. Hail bruises the membrane, crushing the reinforcing scrim underneath even when the top surface looks intact. Larger stones fracture the sheet outright or split a heat-welded seam. A bruise that has not opened yet is the one that leaks in six months, which is why it gets documented now, not later.
- Modified bitumen and built-up (BUR) cap sheets. Impact knocks the mineral granules loose and exposes the asphalt mat below. Once the mat is bare, UV and ponding age that spot years faster than the rest of the roof. On gravel-surfaced BUR, hail drives the aggregate into the flood coat and cracks the bitumen underneath.
- Laps, seams, and terminations. The weakest line on any low-slope roof is where two pieces meet. Hail splits laps, opens seams, and lifts flashing at parapets and curbs. This is where water gets in first.
- Punctures. A large enough stone punches straight through the membrane to the insulation or deck. Wet insulation does not dry out on its own, so a single puncture can quietly soak a wide area.
- Fluid-applied coatings. Acrylic and silicone restoration coatings craze or crack where hail strikes, breaking the waterproofing skin over an older roof and reopening the substrate to weather.
- Metal panels and flashings. Standing seam and R-panel dent, and the factory paint finish chips at the impact point, which is where corrosion starts. Dented flashings and counterflashings stop shedding water the way they were formed to.
- HVAC units, curbs, and vents. Hail flattens condenser fins, dents unit housings, and cracks the plastic on vents and skylights. These sit inside the same event as your roof and belong in the same documented record.

Cosmetic or functional? The distinction that sets your scope
Not every mark hail leaves is a mark you need to spend money on. This is the single most important line in a hail assessment, and it is where honest contractors and storm-chasers split.
Cosmetic damage changes how the roof looks without changing how it performs: scattered granule loss on a young cap sheet, minor scuffs, a dented but still-shedding metal panel on an out-of-sight slope. Functional damage changes how the roof keeps water out: a bruised single-ply membrane, an open seam, a puncture, a cracked coating, a flattened HVAC coil. Your scope should pay for the functional damage and tell you plainly which marks are cosmetic.
Plenty of hail-struck commercial roofs need targeted repairs, not a full tear-off. Deciding which one you're actually looking at is an assessment question, and it belongs in a written report with photographs before anyone sends you a proposal.
